The Kraken's Weather Report

The Kraken in Shadowdark comes with a storm. Its presence churns the sea into violent turbulence out to a one-mile radius, and the weather sticks around for 2d4 rounds. That is not scenery. That is the actual threat, running on its own clock while the party fixates on the thing with the tentacles.

The mechanical teeth are in the capsizing. A ship caught in that water can go over, and a ship going over mid-combat resolves an encounter in the least dignified way possible: everyone in the water, armor pulling them down, initiative order suddenly irrelevant. Players who treat the storm as flavor tend to learn the rule the expensive way. The fix is available before the first round: read the sea, avoid the storm’s reach, or plan for the boat to fail.

So the Kraken plays as a monster that rewards preparation and punishes the assumption that the fight is the only problem. The creature is almost a distraction. The environment is the boss.

At the table: Each round the ship sits in the storm, call for a DC 15 DEX save from the vessel’s handler; on a failure the ship capsizes and everyone aboard hits the water on the Kraken’s next turn.
